What it's about
Chip and Dan Heath argue that most bad decisions are not caused by bad luck or bad analysis but by four predictable flaws in how the mind frames choices: narrow framing, confirmation bias, short-term emotion, and overconfidence. Drawing on decision research from Daniel Kahneman, Gary Klein, and Paul Nutt, they build a four-step process, WRAP, meant to counteract each flaw and produce more deliberate choices in business and personal life.

Who it's for
- A manager who keeps making the same kind of costly call and wants to know why - A founder or team lead who needs a repeatable process for high-stakes choices, not just gut instinct - Anyone facing a major personal decision (career change, relationship, purchase) who wants to slow down and check their own reasoning
What’s inside
- 1The Four Villains of Decision-Making1 min
Bad decisions are not random misfortune; they follow four recurring mental traps, and naming them is the first defense against them.
- 2Widen Your Options: Escaping the Whether-or-Not Trap1 min
Framing a decision as a single yes-or-no question hides better alternatives that a wider frame would reveal.
- 3Multitrack: Compare Several Paths at Once1 min
Developing and comparing more than one option simultaneously produces better outcomes than refining a single option in isolation, even though it feels slower.
- 4Reality-Test Your Assumptions: Consider the Opposite1 min
People do not just fail to seek disconfirming evidence, they actively design their search for information to protect a conclusion they have already reached.
- 5Zoom Out, Zoom In: Using Base Rates and Ground Truth1 min
Personal intuition about a specific decision is usually less accurate than the historical track record of similar decisions, yet decision-makers routinely trust the former and ignore the latter.
- 6Attain Distance Before Deciding: The 10/10/10 Rule and Core Priorities1 min
Emotion felt in the moment of a decision is a poor guide to a decision's long-term consequences, and deliberately imagining the future changes what a person chooses.
- 7Prepare to Be Wrong: Bookending the Future1 min
Confident single-point predictions about the future are almost always wrong, so decisions should be built around a range of outcomes rather than a forecast.
- 8Setting Tripwires and the Premortem1 min
People will not notice they should reconsider a decision unless they decide in advance what evidence would count as a signal to stop.
